If you can't challenge an AI recommendation, you can't defend it either.
Here's a situation plenty of leadership teams are already in. You use AI to help choose a strategy or an investment. It comes back with a clear recommendation and a confident paragraph explaining why. It reads well, so it goes into the board pack.
Then a director asks: "Why not the other option?"
The paragraph argues for the option that won. It doesn't show you that any alternative was actually tested. It doesn't tell you what was considered and dropped, which criteria decided it, or which objections nearly sank the winner. And if you ask the tool to explain itself afterwards, you'll get a smooth story written after the decision, which proves nothing about what was weighed.
You still own the choice. You just can't see what you gave up to make it.
That's why one idea matters more than any claim about model quality: AI becomes a strategic partner, not a black box you're gambling on, when its reasoning is visible and weighed across more than one business priority.
The "more than one priority" part is the key. An operational saving looks great until someone looks at it from revenue, people or risk. A good record puts those views in conflict on purpose and keeps the losers on the table.
Take a proposal to automate all customer emails with generative AI. Suppose it was rejected: brand consistency risk, high engineering cost, and little gain over simple template automation. Now you have something you can argue with. Maybe your brand risk is lower than assumed. Maybe the cost estimate is stale. You're testing assumptions, not just saying yes or no to a verdict.
None of this makes the answer right. Showing your working doesn't prove it's correct or complete. What it does is make the decision open to challenge, and a decision nobody can challenge shouldn't get approved.
So before you sign off the next AI-backed recommendation, ask one question: what did it reject, and why?
